From Sample Kit to First Container: How a Supply Relationship Actually Starts

The distance between “please send a sample” and a sealed container is about six steps and ten weeks. What happens at each one, and where first-time buyers lose the most time.

Buyers approaching an Indian supplier for the first time usually ask two questions: what does it cost, and how long does it take. The second is harder to answer honestly, because most of the elapsed time in a first order is not spent by the supplier. It is spent waiting for decisions on the buyer’s side that nobody flagged as decisions.

Step 1: The brief

A useful enquiry states the product, the grade or target specification, the destination port and market, expected annual volume, packaging preference, and any certification your customers require. A vague brief produces a vague quotation, which produces a second round of questions and a week gone. Fifteen minutes of specificity at this point is the highest-return time in the whole process.

Step 2: Samples

Allow ten to fifteen business days for a courier sample to reach most destinations, with tracking on the day of dispatch. Expect a spec sheet and a representative Certificate of Analysis alongside it.

Then test the sample yourself, against your own market’s rules rather than the supplier’s. This is the step most often skipped, and the one that would have caught most of what goes wrong later. Ask which lot the sample was drawn from and whether a counter-sample of that lot is retained.

Step 3: Quotation and terms

A few days. The quotation should state the Incoterm and named port, its validity period, the minimum order quantity, lead time and payment terms. Typical terms on a first order are part-payment on confirmation and the balance before shipment; letter of credit terms usually follow once there is a transaction history to justify them. Negotiating for letter of credit terms on order one is possible but rarely quick.

Step 4: Proforma invoice and production

Two to four weeks depending on product and season. Treat the proforma invoice as the contract, because in practice it is: specification with test methods, quantity and tolerance, packaging, Incoterm and port, payment schedule, delivery window, and the testing regime including who tests and when. Anything not written here is a conversation, not an obligation.

Ask for in-process photographs and a pre-shipment sample drawn from the actual production lot. Reputable suppliers offer both without being asked.

Step 5: Pre-shipment testing and documents

About a week. Lot-specific Certificate of Analysis, phytosanitary certificate, certificate of origin, and any market-specific certification. Third-party inspection at loading is available through the international inspection agencies and is worth its cost on a first container, if only because it establishes what both parties agreed the cargo was.

Step 6: Sailing

Indicative transit times from Mumbai, varying with service and transhipment:

Europe (Rotterdam / Hamburg) 28 – 35 days
United States 30 – 40 days

Where the time actually goes

Rarely in production. It goes on the buyer settling their own specification, on label and regulatory review at destination, and on payment reaching the supplier after the cut-off for a sailing, which quietly costs a week while everyone waits for the next vessel. Each is manageable once you know to expect it.

A realistic plan for order one

Take one product rather than five. Take a small first quantity, a few hundred kilograms is enough to test everything that matters, by air or as part-container freight, and use it to check the supplier’s documentation, packaging and consistency as much as the product itself. Consolidate a full container on the second or third order, once you know what you are working with.

The buyers who do this reach a stable supply relationship faster than the ones who try to compress it, because they spend their learning on a small lot instead of a large one.
